The Issue: This business was split between an office team and an on-site team and the owners strengths by his own admission lay within manging the on-site workers. The office was disorganised and chaotic at times and a source of huge frustration for the owner and the flow of work through the business.
The Solution:
- As is often the case, extra staff were employed for the office to “fix” the issues but the issue in fact was that there was lack of clarity around who was responsible for what and no accountabilities in place to make sure people were doing what was required.
- We worked withs the team and individuals one-on-one to define clear roles for each and to define a process of handling the workflow assigned to them.
- The financial dashboard highlighted that increased supplier costs were wiping out too much of the margin and where changes could be made.
- We developed a monthly control panel that included the financial dashboard as well as converted sales, project progression, new leads generated etc. so that the owner knew at a glance what work was being done in the office without checking all the time.
Owners Comments: “I think the biggest learning for me was learning to use the various tools Elaine gave us myself. I feel I am much better equipped to handle my staff and any new staff that I take on in the future. This was a weak point for me in the business and I tended to avoid it but now I feel I have a structured way of managing everybody that has reduced conflict massively”
